AI-First Delivery: How We Are Rebuilding the Company, Products and Development Around Multi-Agent Systems

Annotation

Most companies today use AI as an add-on: smarter autocomplete, chat over documents, an assistant in the IDE or an isolated tool for individual teams. That is useful, but it is still just an optimization of the existing way of working.

At Direct pojišťovna, we have taken a different path. We do not see AI as a tool alongside current processes, but as a reason to rewrite the very functioning of the company: delivery, internal processes, client journeys, product decision-making and the way software is built.

The lecture will be a practical field report on the AI transformation of a company that aims to significantly replace human capacity with AI solutions across the organization. I will show what it means to move from "AI as a coding assistant" to an AI-first delivery system, where a person orchestrates multiple agents over longer development and product cycles.

It will not just be about code development. It will be about how work assignments, analysis, solution design, implementation, testing, operations, internal workflows and client processes change. What does a situation look like when AI agents are not helpers on the sidelines, but an active part of the system that delivers change?

At the same time, I will also show the hard limits: where agents fail, why it is not enough to "let AI do something", how false certainty arises, where accountability breaks down, how to monitor quality and why the human role in an AI-first company is more of an architect, orchestrator, reviewer and decision-maker than a prompt writer.

The goal is not AI hype, but practical experience from rebuilding a company and its delivery system around AI: what works, what hurts, what we would do differently and why the biggest change is perhaps less in the code and more in the processes, products and organization of work.
